does anyone know how I would convert ninja guardsmen?

I would use regular cadian modles and scrape off some of the insignias and ad catacan heads with green stuff that has been rold out and cut so you could wrap it around their face like cloth. you could also buy some tallarn modles and just trim and file some areas to make them look ninja apropriate. you could look at some cult assassin modles and try to make your guardsmen armour to resemble that but if your not a good sculptor im not shure what you can do. mabye find minis from another range such as reaper and add gaurdsmen things to them.

I tried mixing Wood Elf and Guard parts for rebels it actually doesn't look too bad

Knight did something with wood elves and guardsmen parts I do believe, if you dig around you might still be able to find the pictures on the board.
