I think 'just go for it' would be my advice, I think with a bit of care this could be easily acheivable and lok great! I think even I might be able to do it.... So it must be pretty easy! Good luck, and please stick up some picks of your sucessful 'bank robbers'!

If you want the faces to show on a couple you can just take a few spare heads and shave off a little here and there before putting stuff on, maybe even cut out the eyes and stick them in a ball of green stuff and then just touch up, add and adjust as you go. Remember to have the ears and nose sticking out, if it's just a blob it will look dumb. You could try to cut off a piece of a sprue and model a few test heads on it first to see how it turns out, maybe even use the sprue plastic as a base which you build stuff around... Like, take the sprue, cut it up and thin it into a pole which you then cut into pieces and stick to another sprue to practise modeling the heads around, and then when you're comfortable with modelling you can stick them on guardsman bodies and do the real thing (I recommend keeping the testheads by themselves instead of trying to recycle them for the guardsmen). Get a good shape and maybe even texture first, then add the visors afterwards. Don't take this as a 'tip', the smart way to do things, but a suggestion as to how you could approach it.
